If you go to your user name at the top and then to control panel, you can click "Edit Options" and there will be a place to click to "Show Avatars". This may have gotten turned off.
I would lay odds that is is what happened or it was not turned on when setting up to the new layout. It was a bit confusing and easy to miss. Once I got it right the avatar worked on both the initial and opened postings.
